Prepare your own evidence

Write down the process you want to change, its current cost and the quality standard it must meet. List the information and system access a pilot would need. Ask the process owner to identify the exceptions that a short demonstration may miss.

Agree the decision before the experiment

Set a review date and acceptance criteria before starting. Include quality, checking effort, software cost and the ability to recover from failure. Keep assumptions separate from measured results so the final decision can be challenged.
